題名 敏捷式組織設計之個案分析 – 以趨勢科技為例

摘要 面對需求快速變動的環境之下,許多企業開始正視敏捷管理模式的重要性。敏捷管理(Agile)最早由軟體開發的需求發展而來,強調快速發展、回饋、修改及升級,發展成為現今蔚為風潮的組織模式,至今演變成為敏捷管理的概念。隨著敏捷式開發的概念快速盛行,有許多企業更近一步導入敏捷的概念於組織結構中,開始思考該如何成功轉型成為敏捷式組織,而在過程中,企業察覺了諸多轉型上的困境。

本研究藉由個案企業趨勢科技在敏捷式組織的發展歷程與組織型態,探討敏捷式組織的本質與內涵,以及在轉型成為敏捷式組織的過程中面對困境的作法,並藉此探討推動敏捷式組織的關鍵成功因素。

研究發現敏捷式組織的轉型困難主要能區分成四大面向去討論:分別為「創新流程」之困境、「客戶相關決策流程」之困境、「分配企業內部資源」之困境以及「員工積極性與獎勵機制抵觸」之困境,因此本研究透過訪談分析以及資料蒐集,對於四大困境相應提出企業在面臨轉型困境時展現的關鍵成功 因素,主要區分為四大面向,分別為善用工具創造效率、彈性下放決策權、重整組織型態分配企業內部資源、形塑企業文化等主要四面向的關鍵成功因素, 本研究希望能藉由相應對的作為,成功解決企業轉型敏捷式組織時之困境。
Faced with an environment of rapidly changing, many enterprises have begun to face the importance of agile management models. Agile management was initially developed from the needs of software development, emphasizing rapid development, feedback, modification, and upgrading, and has grown into a trendy organization model today and has evolved into the concept of agile management. With the rapid prevalence of agile development, many enterprises have taken a step to introduce the concept of agile into the organizational structure and began to consider how to transform into an agile organization successfully. In the process, the company has noticed many transformational difficulties.

This research uses the development procedure and organizational type of agile organization in a case study of Trend Micro to explore the essence and connotation of an agile organization, and how to face difficulties in the process of transforming into an agile organization, and to explore the promotion of the critical success factor of an agile organization.

The study found that the transformation difficulties of agile organizations can be divided into four main areas for discussion: the dilemma of "innovation process," the dilemma of "customer-related decision-making process," the dilemma of "allocation of internal resources," and "employee motivation".Therefore, through interview analysis and data collection, this study puts forward the key success factors that companies can demonstrate when facing transformation difficulties through interview analysis and data collection. They are mainly divided into four aspects, namely, making good use of tools to create efficiency and flexibility, decentralization of decision-making power, reorganization of organizational structure, and shaping of corporate culture are four critical success factors. This research hopes to successfully solve the dilemma of enterprises transforming into agile organizations through corresponding actions.
